Codex Was Torching Your SSD and Nobody Noticed for Months

Your Codex log file looked fine. Your SSD counters did not.

The file was small.

That was the trick.

If you opened ~/.codex/, you could see a SQLite database called logs_2.sqlite. It was not huge. It was not swallowing the disk. Finder, Explorer, du, and every normal storage check had nothing dramatic to say.

Meanwhile, one developer's SSD recorded roughly 37 TB of writes in 21 days.

That works out to about 1.7 TB a day. If you stretch one heavy, continuous-use report across a full year, it becomes roughly 640 TB.

The number is not a prediction for every Codex user. It came from one machine running for a long time. But it exposed a problem that is easy to miss with local developer tools:

a file can stay small while the storage device underneath it gets written to constantly.

This is the story of a noisy TRACE logging sink, a SQLite database doing exactly what it was told, and the SSD wear that nobody could see from file size alone.

The quick version

A user reported unusually high local disk writes and traced them to Codex CLI's logs_2.sqlite database and its WAL companion file.
The reported machine accumulated about 37 TB of writes over 21 days of uptime.
The file stayed bounded because new logs were inserted while older logs were deleted.
The reported cause was an overly verbose TRACE logging path that did not fully respect the expected RUST_LOG override.

The number that made people look twice

37 TB in 21 days is not a normal “developer tool wrote some logs” story.

The annualized number needs context. It assumes the same workload every day for a year, which is rarely how people work. Someone running short sessions will produce far less. Someone leaving the tool open, working with long sessions, or using it in automation could produce much more than they expect.

The useful point is not “every SSD will die in a year.”

The useful point is that this level of write activity belongs in the category of things you should notice and control.

Why the file size told you almost nothing

Most of us check disk problems like this:

du -sh ~/.codex
ls -lh ~/.codex/logs_2.sqlite*

Those commands answer one question:

How much data is stored right now?

They do not answer this:

How much data has been written over time?

The Codex log database was designed to retain a bounded amount of diagnostic information. New rows were written, old rows were removed, and the database could remain roughly the same size.

So the folder looked calm while the disk was doing constant work.

Imagine a café with four tables. Looking through the window at noon, you see four people sitting down. Come back at 6 PM, still four people. The table count tells you nothing about whether eight customers visited or eight hundred.

The SQLite file was the same. Stable size, enormous turnover.

What was generating all those writes?

The reported issue points to a logging path that defaulted to TRACE, the most detailed level in Rust's tracing ecosystem.

TRACE logging is useful when you are trying to understand a very specific failure. It can include low-level events that are normally too noisy for everyday use:

file-open events
raw network or WebSocket activity
transport details
telemetry plumbing
dependency-library messages that get bridged into the application's tracing system

The supplied breakdown estimates that TRACE-level entries made up 70.7% of the retained log-body size. The highest-volume targets included WebSocket handling, OpenTelemetry-related logs, a generic dependency log bridge, and client transport code.

That is diagnostic exhaust. A little of it is fine. A default stream of it, persisted locally in SQLite, is a different kind of workload.

The three parts that stacked together

No single part of this design has to be bad on its own.

1. TRACE was active where it should have been opt-in

TRACE is not a normal default for a tool used for hours at a time. It is the level you turn on when you are actively debugging.

The reported behavior was that Codex initialized a feedback logging sink at TRACE. That turns every routine interaction into a lot of diagnostic detail.

2. RUST_LOG=warn did not fully quiet it

Rust developers often reach for this first:

RUST_LOG=warn codex

That is supposed to turn down the volume. According to the issue analysis, it did not fully apply to the relevant sink. If a target did not have an explicit override, Codex's internal default still allowed noisy logging.

That is worse than an obvious missing setting. A user can think they reduced logging while the disk keeps receiving the same workload.

3. SQLite turned event noise into storage churn

SQLite is excellent. It is also not magic.

For small structured local data, a SQLite database is a good choice. For a constant stream of fine-grained TRACE events, inserts, deletes, indexes, and checkpoints, it can create a lot of writes even when the database never becomes large.

The problem was not “SQLite is bad.” The problem was using a write-heavy retention loop as a sink for a log level that should not have been permanently enabled.

The part the operating system does not show you

There are two kinds of amplification in this story.

SQLite write amplification

SQLite often uses WAL mode, short for write-ahead logging.

In simplified form:

1. A log event is appended to the WAL file.
2. SQLite later checkpoints that change into the main database.
3. Older rows are deleted to keep retained data bounded.
4. Indexes and database pages are updated along the way.

One logical log event can therefore create more than one write at the filesystem level.

The WAL is not wrong. Checkpoints are not wrong. The problem appears when that loop is fed relentlessly with small, noisy events.

SSD write amplification

An SSD has its own internal life.

It writes data in small pages but erases much larger blocks. When a small part of a block changes, the SSD controller often writes the new data to a fresh location, marks old data stale, later moves still-valid pages, and erases the old block.

That movement is called garbage collection. Wear leveling moves writes around so one physical area does not wear out first.

Both are useful. Both mean the flash may receive more physical writes than the operating system asked for.

The ratio is called the write amplification factor. The exact number varies by drive, spare capacity, free space, workload, and controller. The supplied analysis does not measure the multiplier for the affected drive, so do not treat any guessed physical-wear number as a precise fact.

The direction is enough:

High-churn, small random writes are one of the workloads SSDs work hardest to manage.

Is 640 TB actually dangerous?

It can be.

SSDs have an endurance rating usually expressed as TBW, or terabytes written. A typical 1 TB consumer SSD may be rated for a few hundred TBW. Enterprise drives may be rated much higher. The exact number depends on the model, capacity, NAND type, and warranty.

That does not mean a drive fails the moment it reaches its rated TBW. Ratings are warranty and endurance guidance, not a timer that hits zero at midnight. Plenty of drives outlive them.

But a background development tool potentially consuming hundreds of terabytes of writes is still worth taking seriously. It can eat through a meaningful part of the drive's expected write budget without filling the disk or showing a visible failure.

How to check your own machine

The order matters.

Update first. Then look at real I/O. Then check what the drive itself says.

Step 1: update Codex

The investigation supplied with this article identifies 0.142.0 as the version containing the logging reduction. Check the current release notes and your installed build, then update before you start measuring.

Also remember that Codex CLI, the desktop app, and editor integrations can ship or bundle components on different schedules. Updating one does not automatically prove every local Codex-related process is updated.

Step 2: find the log files

On macOS and Linux:

ls -la ~/.codex/logs_2.sqlite*

On Windows PowerShell:

Get-Item "$env:USERPROFILE\.codex\logs_2.sqlite*"

You might see the database, a -wal file, and a -shm file.

Do not stop after checking their size. A small database is the whole reason this incident was easy to miss.

Step 3: watch actual writes

On Linux, pidstat can show which process is writing:

pidstat -d 5

To see whether a process has the database open:

sudo lsof ~/.codex/logs_2.sqlite

On macOS, open Activity Monitor, select the Disk tab, and watch bytes written for Codex-related processes while you work.

On Windows, use Resource Monitor or Task Manager's disk column. Look at sustained per-process writes, not just a brief spike during startup.

Step 4: check the drive's own lifetime write counter

This is the closest thing to the truth you have.

On Linux or macOS with smartmontools installed, an NVMe drive can often be checked with:

sudo smartctl -a /dev/nvme0

Look for:

On Windows, CrystalDiskInfo exposes Total Host Writes and health information. PowerShell can also show some device health data:

Compare lifetime writes with the TBW rating for your exact drive model. Do not compare against a random SSD number from a search result.

What if I used an older version for months?

First, do not panic and do not guess from file size.

Check the drive counters. If the drive has low percentage used and reasonable total writes for its age and workload, update and move on. If the drive has unusually high wear, warnings, or a large write count compared with its TBW rating, back up your important data and plan for a replacement before failure forces the schedule.

This is a good backup reminder even if your drive looks healthy. SSDs usually fail without much theatre.

Workarounds if you cannot update immediately

Updating is the right fix. These are temporary ways to reduce persistent write pressure while you arrange that update.

Put throwaway logs on ephemeral storage

For CI jobs and containers, the cleanest option is usually to run with a temporary home directory or mount the relevant config directory on ephemeral storage.

Example for a disposable CI environment:

export HOME="$(mktemp -d)"

For a container workload, mount a tmpfs at the appropriate Codex state directory if the environment can tolerate losing local diagnostics when the job exits.

This is especially useful for build runners that create and destroy their environment anyway.

Be careful with /tmp

Moving a log file to /tmp is only useful if /tmp is actually memory-backed in your environment. On many Linux systems it may be tmpfs. On macOS, /tmp is not automatically a RAM disk by default.

Check the mount before assuming the write load vanished:

mount | grep ' /tmp '

Then verify with a real I/O monitor. Never trust a workaround because it sounded plausible in a comment thread.

Avoid unsupported database surgery unless you really need it

Some community workarounds modify the SQLite log database so inserts are ignored. That can be useful in an emergency, but it is an unsupported change to an internal application file.

Future versions may change the schema or assume the database behaves normally. If you choose that route, stop Codex first, make a copy of the database, document what you changed, and remove the workaround once you are on a fixed release.

The bigger lesson for tool builders

This bug is bigger than one CLI.

Measure bytes written, not just disk space used

Every local persistence feature should have an I/O budget under realistic usage. Test bytes written per hour, per session, and per day. File size is not a sufficient metric for databases, caches, indexes, or log rotation systems.

TRACE must be an intentional decision

Verbose logging needs an explicit opt-in and a clear way back out. Shipping it by default turns every user into a debugging environment.

Standard controls have to work end to end

If your ecosystem has a standard logging override, honour it for every sink. A partial override is dangerous because it gives experienced users false confidence.

Structured logs have storage costs

SQLite, RocksDB, local search indexes, and caches are all good tools. High-frequency writes have a cost. The design needs backpressure, batching, rate limits, retention rules, and test coverage for pathological verbosity.

Privacy and wear are connected

The more raw operational detail a tool records, the more it writes and the more sensitive local data it can retain. Logging file paths, raw transport frames, and low-level event payloads should be a deliberate debugging choice, not background noise.

The bigger lesson for users

There is a simple habit worth keeping:

When you install a new long-running developer tool, look at its write rate once.

Two minutes in Activity Monitor, Resource Monitor, or pidstat can catch a surprising amount.

Check lifetime SSD writes occasionally. Keep your tools updated. Treat a stable file size as a storage number, not an I/O number.

The log file was small. The work it made the SSD do was not.

What is confirmed and what is still uncertain

The supplied investigation is clear about its limits, and those limits matter:

The 37 TB measurement came from one heavy user's machine. It is a data point, not a universal rate.
Reports disagree about when the highest logging verbosity began. The exact start date is uncertain.
The annualized 640 TB figure is arithmetic based on the reported 21-day sample, not a forecast.
SSD write amplification is real, but the exact physical NAND multiplier was not measured for this incident.
The reported 85% reduction after version 0.142.0 is an early observed result, not a guarantee for every platform or workload.

That uncertainty does not weaken the main finding. The correct response is still simple: update, measure the process, and inspect the drive counter.

The Most Embarrassing Private Key in Web PKI History

The strange thing about this incident is that the certificates looked normal.

They had familiar CA names. They chained to trusted roots. Browsers could validate them. Audit cycles came and went.

But eight eMudhra intermediate certificates had a private key problem so severe that it did not need a supercomputer, a quantum breakthrough, or a clever cryptographic attack.

The private key could be recovered by counting.

That is the story behind the eMudhra CA incident. It is a cryptography failure, but it is also an operational failure, a review failure, and an incident-handling failure.

The public picture is still incomplete. eMudhra has said its final root-cause analysis is still in progress, so this article separates confirmed facts from the likely failure chain described in public reporting.

The short version

On April 30, 2025, a key-generation ceremony produced weak private keys for eight intermediate certificate authorities operated by eMudhra.

The affected certificates used elliptic-curve cryptography. A secure P-384 private key should be a huge random number. The affected values were reportedly below 256. One widely discussed example was a key with the value 4.

That is not “a little weak.” It is equivalent to leaving a four-digit-looking combination lock on a vault that was supposed to have hundreds of digits of randomness.

The public certificates contained the matching public keys. Anyone could take the public key, try the small possible private values, and recover the private key in under a second.

The weak intermediates were publicly trusted for about 18 months. A researcher reported the issue to the Chrome Root Program on October 17, 2026. Chrome and Firefox blocked the affected certificates quickly. eMudhra revoked the intermediates and later announced customer migration support.

No public evidence currently shows that the weak keys were exploited before disclosure. That is good news. It does not make the incident small.

First, what does an intermediate CA actually do?

Most people meet certificate authorities only when a browser shows a padlock. Behind that padlock is a chain of trust.

      ↓ signs
Intermediate CA
      ↓ signs
Website or code-signing certificate
      ↓
Browser, device, or application accepts the certificate

The root CA is the high-value trust anchor. Browsers and operating systems keep it in a root store. The root normally stays protected and signs intermediate CAs instead of signing every website certificate itself.

The intermediate CA is the day-to-day issuer. It can sign certificates for websites, software publishers, and other use cases allowed by its constraints.

That is why an intermediate private key matters so much. If an attacker has it, they may be able to create certificates that look legitimate to software that trusts the chain.

This is not about compromising one website. It is about compromising a machine that can make many websites or signed programs look trustworthy.

Why the key being “4” changes everything

For an elliptic-curve key, the public key is calculated from the private key using this relationship:

Q = d × G

Where:

d is the private key
G is a public, fixed base point for the curve
Q is the public key placed in the certificate

With a normal P-384 key, d should be a random value with roughly 384 bits of entropy. The point of elliptic-curve cryptography is that, given a normal public key Q, working backward to find d is infeasible.

But that promise has a condition: the private key has to be random and huge.

If d is less than 256, an attacker does not need to solve a hard math problem. They can calculate:

2 × G
3 × G
4 × G
...
255 × G

Then they compare each result to the public key in the certificate. The match reveals the private key.

This is why the failure is so startling. The cryptographic algorithm did not suddenly become weak. The key generation process supplied it with a private value so small that the algorithm never had a chance to provide security.

What public reporting says went wrong

The public account points to a stacked failure, not a single accidental click.

According to eMudhra’s statements and public incident discussions:

The ceremony was intended to generate proper RSA-4096 and P-384 key pairs for a set of intermediates.
A ceremony deviation introduced a wrap-and-unwrap test for HSM key handling.
A flaw in the ceremony script produced a second set of weak EC keys alongside the expected keys.
The weak and strong key sets were labelled similarly.
The wrong key objects were selected when certificate-signing requests were created.
The resulting weak public keys were signed into intermediate CA certificates and cross-signed for compatibility.
The strong keys remained on the HSM but were not the keys represented by the published certificates.

The exact root cause is still not final. That matters. It would be wrong to pretend that a public timeline tells us every detail of an internal ceremony, every review, or every decision.

But the important shape is already visible:

a generation defect created bad keys, then a selection and verification failure published them.

Either failure by itself could have been caught. Together, they became a browser-trust incident.

The warning that should have stopped everything

The most uncomfortable part of the public account is not the original scripting mistake. It is what reportedly happened a few weeks later.

Around May 2025, certificate revocation list signatures began failing verification.

A CRL is a signed list of certificates that should no longer be trusted. For the signature to validate, the private key used to sign the CRL must match the public key in the issuing CA certificate.

If that check fails, the system is telling you something specific:

The private key signing this CRL does not match
the public key advertised in this CA certificate.

For a CA, that should be an incident. Not a ticket to close after a configuration tweak.

Public reporting says the CRL signer was reconfigured to use the weak key set, which made the signatures verify. That removed the immediate symptom. It did not answer why two different key sets existed or why the published certificate did not match the expected HSM signing key.

This is the difference between making an alarm stop and finding out why it rang.

The missed RCA, step by step

An RCA is not a paragraph that says “wrong key was configured.” A useful RCA keeps asking until it reaches a broken control, not just the person or configuration nearest the failure.

Here is what a shallow analysis might look like:

Fix	Point the signer at the other key

That is not enough, because it accepts the existence of the extra key as normal.

Here is the harder, more useful line of questioning:

Question	What the investigation should establish
Why did the CRL signature fail?	The signer private key did not match the public key in the intermediate certificate.
Why did they not match?	The certificate request used a different key pair than the intended HSM signing key.
Why were there two key pairs?	The ceremony produced extra key material during the wrap-and-unwrap test.
Why did the wrong one get selected?	Labels and selection controls did not make the intended key unambiguous.
Why did nobody catch the mismatch before issuance?	There was no independent post-ceremony reconciliation proving that each certificate request matched the intended HSM key.

At the second question, the incident was already discoverable.

Someone could have compared the public-key fingerprint in the certificate request with the public-key fingerprint of the HSM object. They could have inspected the key properties. They could have run a basic sanity test against the EC public point.

Any of those checks could have converted a future ecosystem-wide incident into a re-ceremony while the keys were still internal.

Why two audits did not catch it

It is tempting to hear “two audit cycles” and conclude that audits are useless. That is not the lesson.

Audits are usually designed to verify that documented controls exist and are being followed. They may witness a ceremony, sample records, review approvals, and inspect procedures. They do not necessarily recompute the security properties of every generated cryptographic key.

That gap matters here.

A ceremony can have the right people in the room, the right forms, the right HSM, and the right signatures on a checklist while still publishing a catastrophically weak key. Process evidence is not the same as cryptographic validation.

For a CA, the validation needs to include the key material itself:

Does the certificate request public key match the intended HSM key by fingerprint?
Is there exactly one approved key pair per intended intermediate?
Does the EC public key pass a small-scalar sanity check?
Do all generated key objects reconcile to the ceremony plan?
Has an independent tool verified the output rather than the ceremony script verifying its own work?

These are inexpensive checks compared with the cost of removing a root from browser stores.

Why revocation was not enough

eMudhra revoked the affected intermediates. That was necessary. It was not sufficient.

Revocation works only when clients fetch revocation information and decide to enforce it. Some clients do this consistently. Some soft-fail during network errors. Some do not check at all.

Browsers have additional mechanisms. Chrome and Firefox can push emergency distrust information much faster than waiting for every client to download and honour a CRL. That explains how the affected intermediates were blocked quickly after the report.

But a CA key that was publicly trusted through multiple paths needs a response that reaches more than browsers.

The affected intermediates also had cross-signed copies under Sectigo’s AAA Certificate Services. Cross-signing exists for a reasonable compatibility goal: older devices may trust the cross-signing root even when they do not have a newer eMudhra root.

In this case, compatibility became a risk multiplier.

Blocking only the eMudhra path would not necessarily stop a client from accepting a chain through the other path. That is why browsers also had to address the cross-signed route.

Browsers were not the only thing to think about

Browser blocks are visible and fast. Backend clients are quieter.

Command-line tools, internal services, custom mobile applications, embedded devices, Java runtimes, private trust stores, and applications with pinned or stale CA bundles may not receive the same emergency protection on the same timeline.

They can also behave differently around Certificate Transparency and revocation checks.

The practical lesson for engineering teams is simple:

Do not disable certificate validation because a trust-chain migration caused a connection failure.

That turns a compatibility problem into a security bypass.

If a service breaks because a CA chain is no longer trusted, update the service’s certificates, trust store, client library, or configuration correctly. A temporary “verify false” setting is the kind of workaround that creates the next incident.

What a CA should change after this

The interesting controls here are not exotic.

1. Reconcile the ceremony output

After any key ceremony, list every HSM key object and compare it to the approved plan. There should be exactly one expected key pair per CA identity. Extra or unexpected key objects should stop the process.

2. Select keys by fingerprint, not a friendly label

Names can be similar. Operators can misread them. A SHA-256 fingerprint tied to the ceremony record is much harder to confuse.

3. Verify public keys independently

Use a separate tool and a separate reviewer to confirm that the certificate request’s public key matches the approved HSM object. The same ceremony script should not be the only thing vouching for its own result.

4. Test key quality before signing

For EC keys, check for obvious small-scalar values. For RSA keys, perform the appropriate checks for weak or shared factors. The CA should test its own signing keys at least as carefully as it tests customer certificate requests.

5. Treat unexplained crypto failures as incidents

A signature verification failure involving a CA key needs documented root cause, preserved evidence, and independent review before closure. “It works after we changed the key” is the start of an investigation, not the end.

6. Review ceremony deviations as security changes

A wrap-and-unwrap test sounds narrow. It touches secret-key handling, which makes it a security-critical change. It should have separate review, a dry run on a non-production HSM, and an output check that is independent of the changed script.

7. Re-check cross-signed intermediates

Cross-signing changes who can trust a key. Every new trust path should trigger the same key-quality verification and an explicit answer to the question: “How do we block this key everywhere if something goes wrong?”

What this means for everyone else

Most teams are not CA operators. The useful lessons still transfer.

Security checks are signals, not annoyances

If an integrity check fails, do not make it pass by changing the validation path until you understand the mismatch. The most expensive incidents often start as a warning that somebody classified as annoying.

Your automation needs an independent check

Automation is good at repeating a bad decision very quickly. When it creates credentials, certificates, signing keys, backups, or access controls, validate the output with a separate tool or control plane.

Know your trust dependencies

Every outbound HTTPS client depends on certificate validation. Inventory which applications use custom trust stores, pinned certificates, old Java bundles, embedded firmware, or unusual proxy settings before an emergency forces the question.

Rotation speed is a security control

Fast key and certificate rotation is not just convenient. It determines whether a trust incident lasts hours, days, or months.

What is still unknown

There are important open questions, and it is worth keeping them open until primary evidence answers them:

eMudhra’s final root-cause analysis and independent expert review
the exact ceremony-code defect and the controls that allowed it through
the complete internal handling of the May 2025 CRL signature failures
whether any client populations outside browser protections accepted chains from the affected keys
the final scope of browser and operating-system trust-store actions

Public reporting currently says there is no known exploitation before disclosure, and Chrome reported no logged TLS certificates from the six affected TLS intermediates before its block. Those facts reduce the known impact. They do not reduce the urgency of learning from the control failure.

The real headline

The headline is not that elliptic-curve cryptography failed.

It is that a security system relied on several layers of trust, yet none of those layers asked the simplest possible question soon enough:

“Does the public key we published actually belong to the secure private key we meant to use?”

For a CA, that question should be impossible to skip.

For everyone else, this is a reminder that strong cryptography only starts with the algorithm. It survives or fails based on generation, labelling, verification, review, monitoring, and how seriously teams take the first warning.

On October 21, 2026, PHP shipped an emergency security release for two critical vulnerabilities in the PHP runtime itself. The pair is being called PHP2Shell:

CVE-2026-109619

Both have a 9.2 Critical CVSS score. Both can expose vulnerable PHP services to unauthenticated remote code execution and memory disclosure. And neither one is fixed by updating Laravel, WordPress, Symfony, a Composer package, or your application code.

This is the important part:

The vulnerable thing is the PHP interpreter that runs your application.

So yes, the meme is funny. The patch window is not.

First: should you be worried?

You should move this to the top of the queue if you run PHP on an internet-facing service and your runtime is any version from PHP 5.4 through PHP 8.5.11.

That includes more than the obvious php-fpm server in a VM:

PHP-FPM behind Nginx or Apache
Apache mod_php
WordPress, Drupal, Magento, Moodle, and other PHP-based products
Docker images built from php:* base images
Kubernetes workloads
queue workers and scheduled jobs
application images deployed to Cloud Run, ECS, App Engine Flexible, or similar platforms
vendor software that silently bundles its own PHP runtime

This is why security incidents around language runtimes are awkward: everyone knows where the repository is, but fewer teams can answer which PHP binary is actually serving production traffic right now?

What actually happened?

PHP receives a request, allocates memory, builds internal structures, runs your code, cleans everything up, and does it again for the next request. Most of the time, none of this is visible to an application developer. It should not be visible.

PHP2Shell lives in the parts of that lifecycle you only notice when something has already gone wrong: out-of-memory handling, cleanup, freed memory, and reused workers.

Think of a restaurant kitchen.

Normally, an order comes in, a tray is prepared, food is served, the tray is cleaned, and the next order starts with an empty tray. These vulnerabilities are different flavours of the kitchen being interrupted mid-cleanup—and the next order being served from a tray the system thought was safe, but was not.

That is a deliberately simplified analogy. The practical consequence is not: “your page crashes.” The reported impact is much worse: an unauthenticated attacker may be able to manipulate the runtime into leaking memory or executing code in the PHP process.

The two CVEs, in human language

The research and vendor advisories use precise memory-management language because the details matter for exploitability. You do not need to reproduce that research to respond safely. The operational conclusion is already clear: update the runtime, restart/redeploy every worker that might still have the old binary or old in-memory state, and verify the version that is actually live.

Why “we use a framework” is not the answer

Framework updates are valuable. They just solve a different class of problem.

A typical framework vulnerability might be triggered by a route, a package feature, an insecure deserialization path, or an app-level configuration choice. With PHP2Shell, the issue is underneath that stack:

You can have pristine dependencies, a clean SAST report, and still be running an affected PHP interpreter. That is why the right opening question is not “Which repo uses PHP?” It is “Which live workloads execute PHP?”

Which versions are affected—and what fixes them?

The disclosed affected range is PHP 5.4 through PHP 8.5.11.

The initial fixed upstream releases are:

PHP 8.1 and older are end of life and are not receiving an upstream fix. If you are on one of those branches, the decision is not “which patch do we wait for?” It is “which supported PHP branch can we upgrade to safely and quickly?”

One nuance for distro users: a Linux distribution can backport a security patch while retaining a different-looking upstream version string. Follow your distribution’s security advisory and package changelog, then verify the installed package. For custom builds and official PHP images, move to a fixed upstream release.

The container trap: patching the host may change nothing

This is the moment where many incident checklists quietly fail.

Imagine a host running the latest system PHP package. Great. But your production app is deployed as this:

The PHP process serving requests came from the image, not from the host package manager. Updating the host does not alter the PHP binary already baked into that image.

The real fix path is:

update base image or PHP package
→ rebuild image
→ push a new immutable digest
→ redeploy every workload
→ verify the running container

The same rule applies to queue workers, cron jobs, admin jobs, and one-off worker deployments. They often have a separate Dockerfile, release pipeline, or autoscaling pool.

“The build succeeded” is not the final check. “The running workload uses the patched runtime” is.

A calm, practical response plan

1. Find every runtime

Start by checking what a machine or container is running:

php -v
php --ini

For container fleets, find images that contain PHP, then inspect the deployed digest in your orchestration platform. Search your CI definitions too: the old base image may be pinned in a reusable workflow rather than in the application repository.

Do not forget:

background queues
scheduled jobs
worker pools
maintenance scripts
staging and pre-production environments that hold production-like data
marketplace or vendor products with bundled PHP

2. Patch the runtime

Update to the fixed release for your supported branch—or to a vendor-confirmed package that contains the backported fix. For source builds, use the fixed upstream release. For containers, rebuild from a fixed base image or package set.

3. Restart or redeploy the processes

Installing a package is only half a fix if PHP-FPM or Apache is still running an old process in memory. Restart the relevant service. In container platforms, deploy fresh tasks/pods/instances from the patched image.

This matters especially for a bug involving request-owned state and reused workers: stale, running processes are not where you want to gamble on “probably fine.”

4. Verify the live environment

Check the runtime version from a newly started process, not just from your laptop or CI log:

php -v

For containers, also verify the new image digest is the one your deployment actually pulled. An autoscaler can keep old replicas alive longer than expected; an image tag can be reused; a rollout can partially fail. Those are normal operational problems. They are also how a completed patch turns into an incomplete remediation.

5. Monitor and investigate, without turning this into panic theatre

The FBI’s public guidance recommends prioritizing internet-facing systems, watching for suspicious PHP processes launching command shells or downloading files, and preserving relevant logs if compromise indicators appear. Qualys also reported that Cloudflare had observed attack traffic, which is a good reason to treat external exposure as urgent rather than theoretical.

Useful places to review:

web-server access and error logs
PHP-FPM / Apache error logs
process-execution telemetry from affected hosts and containers
WAF and load-balancer events
application error-rate and restart telemetry
image-scanner results after the rebuild

Unexpected 5xx spikes, repeated process crashes, large unusual request bodies, unexpected shell processes, or unexplained downloads deserve incident-response attention. They are signals to investigate—not proof by themselves that the CVE was exploited.

“Can a WAF save us?”

A WAF can buy time. It cannot patch a vulnerable interpreter.

Cloud guidance for this incident recommends using managed WAF protections and being careful about oversized request bodies while patching. That is reasonable defence in depth, especially for public applications. Roll new rules out in preview/canary mode where feasible, look for application-specific false positives, then enforce them.

But do not let a temporary rule become a reason to defer the update. A rule protects only the traffic it sees, only the shapes it recognizes, and only the applications placed behind it. The runtime update is the remediation.

The things teams will get wrong this week

“We updated WordPress, so we are safe.”

Maybe you are safer from a WordPress vulnerability. That is not the same as replacing the PHP binary that runs WordPress.

“We upgraded the server package.”

Excellent—unless the service runs inside a container, an immutable image, a separate worker pool, or a vendor distribution with its own runtime.

“Our scanner says the repository is clean.”

Source scanning does not prove the running infrastructure has the right runtime. Scan the image, check the deployed digest, and verify the live process.

“We are on PHP 8.1, but it is stable.”

Stable is not supported. There is no upstream security release for PHP 8.1 or older here. Upgrade planning just became incident response work.

“We put a WAF rule in front of it.”

Good temporary mitigation. Still not a patch.

Your incident checklist

[ ] Identify every production, worker, and scheduled workload that executes PHP.
[ ] Confirm whether its PHP runtime is in the affected range.
[ ] Update to PHP 8.5.12, 8.4.27, 8.3.36, 8.2.35, or a vendor-confirmed patched build.
[ ] Upgrade PHP 8.1 and older to a supported branch.
[ ] Rebuild custom images without relying on a stale cache.
[ ] Redeploy every workload and restart long-lived PHP processes.
[ ] Verify the live runtime version and image digest.
[ ] Apply temporary WAF/edge controls while rollout completes.
[ ] Review security telemetry and preserve evidence if compromise indicators appear.
[ ] Record which environments are verified and which still need work.

The takeaway

PHP is a widely deployed runtime having a serious emergency patch day.

The less funny takeaway is that runtime upgrades cannot live forever in a low-priority maintenance bucket. The moment a core vulnerability lands, the teams that respond well are the ones that already know:

where their runtimes are,
how their images are built,
how to roll out a change everywhere, and
how to prove that the change reached production.

Patch it. Redeploy it. Verify it.

I watched a search box die in the most boring way possible.

Three letters. The caret blinked, considered its options, and then the results showed up in one guilty dump about half a second later.

The profiler said "scripting." The ticket said "make search faster." The pull request that got merged was debounce(300).

The freeze moved. It used to happen while you typed. Now it happens the moment you pause, which is a very specific way to make software feel like it is sighing at you.

The search was never slow. It was rude. It took the only lane on the main thread and stayed there until it was finished.

There is one lane

The main thread handles input, JavaScript, style, layout, and paint, and it handles them one at a time. While your loop is running, a click is not being processed slowly. It is standing in a line you have not opened.

Making that loop finish sooner is real engineering. Virtualize the list. Skip work you don't need. If the job is pure computation and never touches the DOM, put it in a worker and go have a coffee.

A lot of interface work cannot leave. Filtering rows you are about to paint. Walking a table to mark matches. Building the nodes for the thing a person just asked for. That work is allowed to take time. It is not allowed to hold the lane for the whole visit.

The platform already has a name for the offense. A long task is anything on the main thread that runs past 50 milliseconds. Cross that line and a frame gets missed. Input starts to feel late. The fix is a way to hand the lane back every time you reach it.

The queue already has priorities

The API is called Prioritized Task Scheduling, which sounds like a meeting. It behaves like a bouncer.

Three lanes, in plain language:

user-blocking is the keystroke or the click happening right now.
user-visible is work the person asked for and is waiting to see. Results. The next page. The thing on screen.
background is analytics, prefetch, and anything that should lose a fight with typing.

Useful, and weirdly rare in application code. The method I actually want in a search box is scheduler.yield(). You are already inside a task. You call it. The browser gets a chance to do anything more urgent, including paint, and then your function continues.

Support, as of October 2026: scheduler.yield() is in Chrome and Edge 129+, and in Firefox 142+. postTask() has been in Chromium since 94, and it landed in Firefox in the same 142 release as yield(). Safari still has neither. There is a WebKit draft. It is not what your iPhone is running.

The setTimeout(0) line keeps Safari from breaking. Keep reading, because that fallback is a different promise wearing the same syntax.

Debounce optimizes the wrong clock

Debounce waits until the typing pauses. Then it runs the entire search as a single task.

Interaction to Next Paint can look healthy while this is happening. The input handler returned immediately. It armed a timer. INP measures interactions, and a timer is not an interaction, so the chart goes green. A third of a second later the long task shows up with your function's name on it. INP only catches that freeze when it overlaps some other interaction. The person using the page catches it every time.

The work did not get smaller. The rudeness got a calendar invite.

Yield on a budget

Yielding has a cost. Await once per row and you will spend the afternoon scheduling, and the results will dribble in like a slideshow. The version that works is a deadline.

Fifty is the long-task line, not a number I liked the shape of. Stay near it and the browser keeps getting a turn. Blow past it and you are the reason the caret stopped.

After scheduler.yield(), the rest of your function is queued at user-visible priority, unless you were already inside a postTask(), in which case it keeps that task's priority. A new keystroke is user-blocking. It is allowed to cut in front. That is the entire feature. Your loop resumes once the urgent work has been handled.

You also do not have to paint partial results. Yielding hands the lane back. It does not require a streaming UI. Computing in slices and painting once at the end is a perfectly good design. Painting on every slice is how a freeze gets replaced with layout thrash, which people will also, correctly, complain about.

setTimeout(0) leaves the lane too. Then it sits at the back of the macrotask queue, behind other timers, behind network callbacks, behind whatever a library scheduled "real quick." Yield means urgent things may pass you. A zero timeout means everyone may pass you. Ship the fallback. Know which one you are in.

Cancel the search you no longer mean

This is the bit that gets left out of the short version, and it is the bit that makes the technique work.

Yield without cancellation and every keystroke starts a new loop while the old ones are only napping. You type n. You type no. The first search wakes up, the second search wakes up, and they take polite turns painting a list nobody asked for.

Read the signal again after you wake up. The abort arrives during the pause. If you don't look at it, you will render stale rows with a clear conscience.

Same work. Different manners.

Thirty thousand rows. Same filter. There's a little extra CPU per row so the cost is obvious on a fast machine. That loop stands in for ranking or highlighting, because a bare includes() over 30k strings is too cheap to feel.

The yellow square is moved from requestAnimationFrame, so it freezes when your code owns the thread. I ran the "er" search in Chrome. The blocking pass was one task of about 500 ms, and it held a frame for the whole thing. The yielding pass took the same half-second overall. The longest task stayed at the 50 ms budget.

Same work. The second one stopped parking.

The sandbox below is that page. Block is the single long task. Yield hands the lane back every 50 ms and throws away the previous search when you type again. The cancelled counter going up is the feature, not a bug.

One visual trap, since I burned an hour on it once: a CSS animation that only changes transform or opacity can keep gliding through a long task. The compositor thread does not need the main thread for that. Use it as your "is the page frozen?" test and the page can be stuck while the animation smiles at you. Drive the test from requestAnimationFrame, or from the long-task number next to it.

When it happens in production, get a name

Guessing which loop did it is how the wrong function ends up debounced. Long Animation Frames will tell you which script, and which function, blocked rendering.

Support: Chromium 123 and up. Chrome, Edge, Opera, Samsung Internet. Firefox doesn't have it yet. Safari doesn't either. Firefox's stated position is positive, which is engineer for "we don't hate this, and also you can't use it."

Where LoAF exists, use it. Where it doesn't, a Long Task entry still tells you that something crossed 50 milliseconds. LoAF tells you who. sourceFunctionName is empty for plenty of anonymous callbacks, so keep the invoker and the URL. A name of "" is still a clue if you know which file it came from.

What yielding will not rescue

Slicing a task that should never have been on the main thread is just organized rudeness.

Pure computation belongs in a worker. Parsing a large file, diffing a document, crunching numbers that never read the DOM. Yielding is for work that has to stay: it closes over component state, it writes to the document, and cloning it across a thread would be a bigger project than the bug.

startTransition is a different queue. It lets React interrupt its own rendering. It does not slice the for loop in your event handler, the one that runs before setState is ever called. I have seen a transition get blamed for a freeze that was a plain synchronous loop sitting in front of it. The loop did not ask React for permission, and React could not have given it.

If the whole job is 10 milliseconds, leave it alone. Cutting a short task into pieces makes it longer. The budget starts to matter when you might cross 50ms. Before that it is ceremony.

And once you do paint: content-visibility: auto lets the browser skip layout and paint for off-screen content. Pair it with contain-intrinsic-size, or the scrollbar collapses and the page jumps. That CSS is widely supported, including Safari. It will not break up your loop. It stops you spending the lane on pixels that are currently off stage.

So

The next time a search box feels slow, look at the length of the longest task before you look for a faster algorithm.

A smaller total is a good goal. It is a useless goal if one turn on the main thread is long enough that the browser cannot take the keystroke still under the person's finger.

The priority system is already in the browser. debounce(300) is a timer.

Limits, so this stays a story:

weaving stops after 200 accepted comments, or when the freeze time passes

Liquid tags work. Put the tag in backticks so the comment renderer leaves the source intact:

Unknown tags are rejected, because a bad tag can break the whole article on save. The same comment is never applied twice. A machine-readable list of addressed comment ids sits at the bottom of the source.

This is a submission for the Sanity Challenge, Path One: Ship an Agent That Queries Real Content

What I Built

Entitled (adj.): having a legal right to something.

India runs thousands of welfare schemes across central and state governments. Help often doesn't reach people, and the reason isn't that they don't qualify. The eligibility rules are spread over portals and PDFs, written in legal language, and they change by state. The people who need the help most are the ones with the least time and the least second-language English to dig through all that.

Entitled turns that pile into a conversation. Describe your life in plain words, in English or Kannada:

"I'm a widowed farmer in Karnataka with two school-age daughters. We own 1 acre of land."

You get one card per scheme, each with:

a verdict: Likely eligible, Worth checking or Probably not
the reason, tied to the specific rules that decided it
the benefit amount, and a running total of what you're likely owed per year
the documents to carry
numbered application steps
an Apply now link and an Official source link

Why this needs structured content

Eligibility is a chain of conditions: age, income, occupation, land, residence. Then come the exclusions, where you match every positive rule and one clause still disqualifies you. Search over PDFs returns documents. It doesn't evaluate a person against rules.

So in Entitled every rule is a typed object in Sanity, and exclusions are first-class. The clearest demo is the last example pill in the app, "Farmer with a government job":

"I am a farmer with 2 acres of land in Karnataka, but I also work as a government clerk."

This farmer matches every positive PM-KISAN rule: a farmer, with cultivable land in their name. The card still comes back Probably not, with a red Disqualifying rule callout: "Government employees are not eligible." That callout isn't model intuition. It's a document in the dataset:

The agent fetches that rule with a query and reports it. That's how it earns the right to say "you qualify, but...".

What else is in the app

Kannada end to end. The interface and the generated answer are both in Kannada, and your language choice persists between visits.
Follow-up questions. You can ask "what about scholarships for my daughters?" and the agent reuses your earlier context, so you don't start over.
One-tap WhatsApp share. The result is formatted as plain text (✅ / 🟡 / ❌ per scheme, with amounts and apply links), because WhatsApp is how this information actually travels between families in India.
Visible progress. A run takes 30 to 45 seconds. Three labelled stages (reading the schemes, checking your situation against the rules, preparing results) show that the system is working.

An AI agent that tells Indian citizens which government welfare schemes they qualify for — in plain language, with citations — built on Sanity structured content for the DEV Sanity Challenge (Path One).

India runs 4,700+ welfare schemes worth ₹1.5 lakh crore a year. Much of it goes unclaimed because eligibility rules are scattered, written in legalese, and contradict each other across central and state sources. eligibilityRule is a typed object, not prose. The attribute list is a fixed set, so the agent compares the same vocabulary against what the citizen said. It also keeps plainLanguage, so every rule can be shown to the user in words they understand.
isExclusion is a first-class flag. The system prompt makes the agent check every exclusion, because matching every positive rule means nothing if one exclusion matches.
Documents are references, not strings. Aadhaar is one document that many schemes point to. The agent dereferences it in the query with documentsRequired[]->{name}.
Lifecycle lives in the data. status (active, closed, superseded), supersededBy and lastVerified are modelled so a closed scheme can point to its replacement and a reviewer can mark when a human last checked a rule against the official source.

What the agent does

The agent runs on Inception's Mercury (a diffusion LLM, OpenAI-compatible) through the Vercel AI SDK. It connects over MCP, using @ai-sdk/mcp, to a Sanity Context endpoint in GROQ mode on my dataset. Here is the whole flow, from the question to the cards:

Step by step:

Extract. It pulls the citizen's attributes out of the plain-language message: state, age, gender, occupation, income, category, land, family.
Orient. It uses the Context tools (initial_context, schema_explorer) to see the deployed schema.
Fetch. One groq_query retrieves the schemes that have structured rules, with references resolved:

Reason. It goes rule by rule against the citizen's attributes and checks every isExclusion rule. The prompt sets a budget of 2 to 4 tool calls, so an answer isn't a crawl.
Format. A second pass with tools off turns the answer into a strict JSON shape, and that JSON becomes the cards.

The links come from the data, not the model

Early on, the formatting pass kept dropping applyUrl and source. A card with no "Apply" button is useless, and prompting harder didn't fix it. So I moved the responsibility out of the model. After the agent answers, the API route looks each scheme up in the dataset and attaches the real apply and source URLs from applicationSteps[].url and sources[].url. The model can reason about eligibility, but it never gets to invent a link.

What I'd want a judge to know (the honest part)

1. I started with a Knowledge Base and moved to GROQ mode.
I built a Knowledge Base from the dataset first, and the agent ended up calling knowledge_base_read one entry at a time. It burned through 20 tool calls and ran out of steps before it could answer. The eligibility rules are already structured, so I pointed the Context endpoint at the dataset directly and switched the agent to groq_query. The same question now takes a handful of calls. The challenge brief allows both routes ("point your agent at your full dataset through a Context MCP endpoint"), and I'd rather say plainly which one I ended up on. I kept the dataset curated anyway, at 125 schemes, so it stays inside the Knowledge Base budget if I switch back.

2. GROQ mode requires a deployed Studio.
Before I deployed one, every call failed with -32004: Only datasets with deployed Studio applications are supported. The fix is sanity deploy and sanity schema deploy. The error message doesn't make that obvious.

3. Mercury returned 503s when I replayed tool history.
Sending the full tool-call transcript into a tools-off formatting request made the provider return server errors. The formatting pass now receives only the agent's final text plus the format instructions, and if it still fails the user gets the answer as readable markdown, not an error screen.

4. Kannada broke the JSON.
When writing Kannada values, the model sometimes emitted unquoted array items and trailing commas. I wrote a tolerant extractor, tested it against a real broken response, and tightened the formatting prompt.

5. Tokens created from my Sanity account kept failing.
Project and org tokens I created returned "Session not found" against both the core API and the Context endpoint, while my CLI session token worked. The deployed app therefore authenticates with a session token, which will expire. Rotating it means re-running sanity login and updating one environment variable. A proper org token is the right fix, and I'm taking it to the Sanity team.

Limits you should know about:

Depth varies. The dataset has 125 schemes (118 Central, 7 State), each with at least one official source. Ten are flagships with hand-structured eligibility: 33 typed rules, 11 of them exclusions. They cover PM-KISAN, Ayushman Bharat, PMAY-U, Ujjwala 2.0, PMJDY, PMMVY, e-Shram, Gruha Lakshmi, Yuva Nidhi and Anna Bhagya. The other 115 carry summary data and sources only, and I haven't turned them into rules.
I haven't verified every rule line by line. I structured the flagship rules from public scheme pages, and lastVerified is there for a human to confirm each one against the official notification. Treat every verdict as guidance. The app says so, and the administering office makes the final call.
The annual total needs care. benefitAmountAnnual mixes kinds of value. PM-KISAN pays cash every year, while Ayushman Bharat is insurance cover and PMAY-U is a one-time subsidy, so adding them into one "per year" figure can overstate what someone receives. A benefitType field (cash, cover, in-kind, one-time) is the next schema change.
Scope. Karnataka plus Central only. Another state needs its own data.
The Context endpoint is read-only. Curation happens in Studio, and the agent reads but doesn't edit.

How it works now

The agent runs in two passes: (1) Mercury + Sanity Context MCP does the eligibility reasoning over GROQ, (2) a tools-off formatting pass normalizes the answer into a strict JSON schema — which is what makes the cards possible. If JSON parsing ever fails, it degrades gracefully to markdown.

Try it — the dev server hot-reloads. Click the widowed-farmer example and you should get the full card experience: PM-KISAN, Gruha Lakshmi, Ayushman Bharat etc. with verdicts, documents, and apply links.

- 150s hard timeout + try-again button on errors
- Auto-scrolls to results when they arrive

Root cause fix — the formatting pass no longer replays the raw tool-call transcript (Mercury 503s on multi-turn tool history in tools-off requests). It now gets just the agent's final text + the format instructions in a single clean message.
Graceful degradation — if the formatting pass ever fails again (provider hiccup), you get the agent's answer rendered as markdown instead of an error. The user always sees something.

Try the same query again — it should now complete both passes and render the cards. And note from your logs: the first pass took 29 seconds, so the full flow will take ~35-45s. The staged progress indicator covers that, but if it feels too slow for the demo, we can switch LLM_MODEL to mercury-2 (faster, slightly less smart) — one line in .env.local.

The "exclusion catch" example — a 5th pill: "I'm a farmer with 2 acres but I work as a government clerk" → PM-KISAN comes back ✕ excluded, with the exclusion rule highlighted in red on the card. This is the live proof of "only works because it's structured." I'd also add a red "Disqualifying rule" callout style on cards for exclusion-triggered verdicts. . Conversational follow-ups — after results, a chat-style input: "What about my daughters' scholarships?" — sends the conversation history so the agent refines instead of starting over. Turns a one-shot tool into a product.

What's new

1. The exclusion catch (5th pill: "Farmer with a government job") — click it and PM-KISAN should come back ✕ with a red "Disqualifying rule" callout at the top of the expanded card: "Government employees are not eligible". This is your live "only works because it's structured" demo moment. (The agent populates a new excludedBy field; the card renders it with a spring pop-in.)

2. Conversational follow-ups — after any result, there's an "Ask a follow-up" box. Try: run the widowed-farmer query, then ask "What about scholarships for my daughters?" — the last 6 turns go to the agent, which reuses the persona and only re-queries what changed.

3. WhatsApp share — green button under the results formats everything as plain text (✅/🟡/❌ per scheme, benefits, apply links) and opens WhatsApp with it pre-filled. Exactly how this info actually travels in India.

4. Skeleton → content crossfade — was already handled by the AnimatePresence + staggered spring reveals from the revamp; results now fade in as a section rather than popping.

One caveat to watch: the follow-up quality depends on Mercury's multi-turn reasoning — if a follow-up answer feels like it ignored the earlier context, tell me and I'll strengthen the history note.

Next up whenever you want: deployment to Vercel (the live URL judges need) and the DEV writeup. The app itself is now feature-complete for the submission.

The issue: the agent's GROQ query fetches applicationSteps and sources, but the model has to extract URLs from those nested objects into applyUrl/source — and it's clearly dropping them. Fixed and pushed. The root cause: the model was dropping applyUrl/source when reformatting to JSON (in both languages — it wasn't a Kannada issue).

The fix is architectural, not prompt-based: after the agent answers, the API route now fetches the real URLs directly from your Sanity dataset (matching by scheme name) and attaches them to the result. The model can no longer lose them — the data is authoritative.

Try the same query again (English or ಕನ್ನಡ) — every matched scheme card should now show "Apply now →" and "Official source ↗" buttons at the bottom when expanded.

One note: schemes that genuinely have no URL in the dataset (some of the 115 bulk-seeded ones only have the myScheme source link, which all have) — the flagships all have apply URLs from your curated applicationSteps, so the demo personas are fully covered.

Everything About This Secrets Manager Screamed 'Too Good to Be True.' So I Tested That.

I've been on a bit of a "install random dev tools and see if they actually hold up" kick lately, and this time I pointed it at Dopbase. It's a secrets manager that claims to be a server, admin UI, REST API, and CLI all packed into one binary. No sponsorship, nobody paid me for this, I just grabbed it, installed it clean, and tried to break it. Here's what happened.

What I actually did, for context: installed it from a clean machine, read the install script before running it, bootstrapped the server, created a multi-environment project (development / staging / production) with six realistic secrets, rotated a key in production only, cut a CI token and used it non-interactively, tried every export format, ran an import --dry-run, took a backup, and killed the server mid-command just to see what would break. Everything below is copy-pasted straight from the terminal, not paraphrased from docs.

The problem it's solving

Every team eventually reinvents the same bad system for secrets. A .env file gets copied around Slack, a secrets.example.env sits three keys out of date, and there's always one person who "just has the prod values somewhere." It's fine until it isn't. Someone commits .env by accident, or the one person with the values goes on vacation right when staging breaks.

The usual fix is Vault, Doppler, or Infisical. They all work, but they all mean setting up another service, another auth flow, and for the hosted ones, another subscription. For a two-person side project or a small team that just wants secrets to stop living in Slack DMs, that's a lot of infrastructure to adopt for what's basically a glorified key-value store.

Dopbase's pitch is simple: one binary. Server, admin UI, REST API, and CLI client all in a single executable. No Postgres to provision, no Docker Compose file with six services in it. I wanted to see if that claim actually holds up, so I installed it clean and ran it end to end.

The Admin UI ships inside the Dopbase executable, so there is no separate frontend to deploy.

Dopbase keeps application secrets organized by project and environment on infrastructure you control. Runtime data stays separate from the executable: its SQLite database, configuration, and master key live under ~/.dopbase by default.

Quick start

Install the latest release on macOS or Linux, then start a local server:

Installing it

Before running any install script off the internet, I actually read it first. Worth doing for anything that pipes into sh. It turned out to be a plain POSIX script: it detects your OS and arch, downloads the matching release archive from GitHub, verifies it against a checksums.txt with sha256sum or shasum, and only then extracts and installs. No curl | sudo bash nonsense, no silent background daemon getting installed behind your back. It just drops a single dopbase binary into ~/.local/bin. That's the whole thing.

That setup token gets printed once, to your terminal, on first boot. Not emailed, not defaulted to admin/admin. You paste it into the Admin UI (or hit the setup URL it prints) to create the first admin account. It's a small thing, but it's the kind of small thing that tells you someone thought about the "what if this box is internet-facing for thirty seconds during setup" case.

Actually using it

This is usually where I bail on a "secrets manager" tool, because half of them want you to define a whole dopbase.yaml before you're even allowed to set a single value. Dopbase doesn't make you do that. I set up a fake project, acmeshop, a shop backend with a Postgres URL, a Stripe key, a JWT secret, a Redis URL, an email API key, and a Sentry DSN, all from one plain .env file:

One command, and all six secrets got imported and encrypted server-side. Listing them back doesn't show values by default:

You have to explicitly ask to see a value, and it re-prompts for your password before it'll actually show it:

Same story for export. Dumping secrets to a .env file or stdout requires a fresh password confirmation every single time, even if you're already logged in. That's a deliberate bit of friction and honestly I liked it. Most tools let a valid session token do anything a human can do. This one draws a line between "read metadata" and "see plaintext," and makes you prove you're still you before it lets you cross it.

Multiple environments, and secrets that actually drift

A real app is never just one environment. So I cloned development into staging and production:

Then I rotated the Stripe key in production only, the way you'd do after an actual key leak or just a routine rotation:

Production shows version 2, development is still stuck on version 1. That's exactly what I want to see when I'm trying to answer "did staging actually get the new key or not" in the middle of an incident.

Running an app with secrets injected, with no .env file ever touching disk, works exactly the way you'd want dotenv to work:

Under the hood it fetches the environment and injects everything as env vars into the child process only. The values never get printed to your terminal.

A CI token, and proving it actually pulls the right values

The realistic version of "run this in a pipeline" isn't your own logged-in session, it's a scoped token that a GitHub Actions job uses. I created one for production with a 30-day expiry:

That's the only time the raw token gets shown, same "shown once" pattern as the setup token. Then I used it exactly like a CI runner would, with no interactive login at all:

That's the rotated production key coming back, not the original dev value. So a deploy pipeline holding this token genuinely can't accidentally ship a stale or wrong-environment secret.

Every export needs a live human, and you can't script around it

I tried to export secrets non-interactively (piping a password, setting an env var, anything I could think of) just to see if there was some backdoor around the password prompt. There isn't:

That error shows up even with --force, even with stdin piped, even inside a script. The only way to get plaintext out via export is a real terminal with an actual human typing a password into a masked prompt:

I ran the same check against every supported format (dotenv, json, yaml, toml, and docker) and they all produced clean, correctly shaped output, all gated behind the same live password prompt. This is a genuine design choice, not an oversight. export is for a human sitting at a keyboard. run and CI tokens are what you reach for when you want automation. If your mental model going in is "I'll export secrets in CI to seed another system," that workflow just doesn't exist here. You'd need run or a token instead.

I also noticed the session step-up isn't just for reveal and export, it applies to some writes too. When I tried to clone an environment a bit later in the same session, it asked me to re-authenticate before it would go through:

So "recent human authentication" is its own short-lived window, separate from your regular login session. It's a sensible extra speed bump for anything that touches plaintext or duplicates secrets across environments.

Importing without clobbering, and previewing the diff first

Real teams don't create secrets once and walk away. They update a .env file and need to sync the changes without wiping out keys that got added directly through the Admin UI. dopbase import handles this with a merge-by-default policy and a --dry-run flag that shows you the diff before touching anything:

That told me exactly what would happen (one new key, one updated value, nothing deleted) before I committed to anything. Running it for real without --dry-run applied that exact diff:

DATABASE_URL bumped to version 2, NEW_FEATURE_FLAG showed up new, and the five keys I didn't touch stayed exactly where they were. There's also a --replace flag for the opposite behavior, mirroring the file exactly and deleting anything not in it, which is what you'd want for a "the file is the source of truth" workflow instead of an incremental merge.

Backups are encrypted snapshots, not just a SQL dump

A .dop file is an XChaCha20-Poly1305 encrypted archive containing every project, environment, secret, runner token, and admin account. Not a plaintext SQLite copy you'd have to remember to encrypt yourself later. The warning at the end actually matters: the backup is encrypted with this server's master key, so restoring it somewhere else means bringing that key file along too (dopbase restore --key). That's the right tradeoff for a tool whose whole premise is self-hosting, since it means a stolen backup file alone is useless to anyone. But it also means your disaster-recovery plan needs to include the master key file, not just the .dop archive. Worth writing into your runbook on day one instead of after the first real incident.

restore mirrors this behavior. Pointed at a fresh, uninitialized server it completes the whole bootstrap for you. Pointed at an already-running instance it demands --yes plus admin credentials before it'll overwrite anything.

Some rough numbers

Nobody puts performance numbers in a "secrets manager" review, but since I had the binary sitting right there:

None of this is going to be the deciding factor over Vault or Doppler, but it does confirm the "single binary, not a JVM app pretending to be lightweight" pitch is real. Nothing here felt like it was warming up a database connection pool or spinning up a sidecar somewhere.

The one thing that actually impressed me

I wanted to see what happens to dopbase run if the server disappears mid-workflow, because that's the real question with any "fetch secrets from a server at runtime" tool. So I just killed it:

It still worked. Dopbase keeps an encrypted local cache keyed by server, environment, and credential, and it falls back to that cache automatically when the server's unreachable:

That's the difference between a cute CLI toy and something I'd actually trust in a deploy script. A secrets manager that hard-fails your build because its own server had a blip is worse than no secrets manager at all. This one degrades gracefully instead of just falling over.

What I didn't love

The Admin UI setup is browser-only for the first account. There's no CLI flag to bootstrap the first admin non-interactively. You either click through the setup link or hit the (undocumented) bootstrap API directly like I did. For a tool this CLI-first, I kind of expected a dopbase admin bootstrap command.
No user or role management from the CLI. Dopbase advertises four role-based permission levels, but every dopbase --help tree I could find only manages projects, environments, secrets, and tokens. There's no dopbase user invite or dopbase role assign anywhere. If you need to add a teammate or change someone's role, that's an Admin UI trip, which kind of breaks the "I can do everything from a terminal" story the rest of the CLI tells so well. Update: I flagged this to the maintainer before publishing, and they told me proper RBAC is actively in the works for an upcoming version. They're still deciding whether it ships baked into the core binary or as an optional plugin, so people running solo don't end up carrying the weight of a permissions system they'll never touch.
export can't be scripted at all, by design. I confirmed this isn't a bug. There's no flag, env var, or piped-stdin path around the live password prompt. Good for security, but if your mental model going in is "I'll export secrets in CI to seed another system," that workflow doesn't exist. You'd need run or a token instead.
No hosted or managed option yet. It's genuinely self-hosted only right now. If you don't want to run and patch a server yourself, this isn't for you today. There's a "Cloud" section in their docs, so that might change.
No secret rollback from the CLI. secret get shows a version number and each secret set bumps it, but I couldn't find a CLI command to view an old version's value or roll back to it. That might exist in the Admin UI. I didn't have browser access in my test environment to confirm either way. Update: the maintainer confirmed this one too, apparently a few other people have asked for the same thing, so it's not just me being picky.
It's young. v0.1.8, Rust backend, Vue admin UI, SQLite storage underneath. That's a perfectly reasonable stack for this problem, but "young" also means a small community, so don't expect a Stack Overflow answer if you hit something weird. I didn't hit anything that felt half-finished, but I also wasn't running it in production for six months.

If your team already runs Vault or pays for Doppler, there's no real reason to switch. This isn't a "rip and replace" pitch. But if you're a solo dev or a small team whose current "secrets manager" is a .env file and pure muscle memory, Dopbase is about the least infrastructure you can put between yourself and that problem. And the offline-cache behavior I tested above is a real differentiator, not just a checkbox feature nobody actually uses.

Questions I'd ask before adopting it

Can I use this if my whole team isn't comfortable with a CLI? Yes. There's a full Admin UI, and everything I did with the CLI (create projects, set secrets, clone environments, view tokens) has a UI equivalent. I just didn't have browser access in my test environment to screenshot it.

What happens if I lose the master key? Based on the backup warning above, you lose the ability to restore backups onto a different server. Treat the master key file with the same care as the secrets it protects, and back it up somewhere other than right next to the .dop files.

Can I run this in Docker or Kubernetes? The binary itself has no external runtime dependencies since SQLite is embedded, so it should containerize the way any single Go or Rust binary does. I didn't actually test a container deployment though, this was a local macOS install.

Is my data safe if the project shuts down? It's Apache 2.0 and the binary is genuinely standalone. You're not depending on a SaaS staying up, and your ~/.dopbase data directory plus a backup file is everything you need to keep running or migrate off.

Should you use it

I ran the whole flow. Init, secret set and get, environment cloning, secret rotation across environments, all five export formats, import --dry-run, CI token creation and use, encrypted backups, and run with the server both up and deliberately killed. Nothing broke or surprised me in a bad way. The security defaults (masked values by default, password re-confirmation on reveal, export, and sensitive writes, a checksummed install script, encrypted backups tied to a master key) are exactly the kind of decisions I'd want a secrets tool to make without me having to configure them in myself.

The gaps are real but narrow: no CLI user or role management, no way to script an export, no CLI-level rollback. None of those feel like dealbreakers for the audience this is actually built for. They're the kind of thing you'd file an issue for, not walk away over, and the maintainer's already told me two of the three (role management and rollback) are on the roadmap.

It's open source (Apache 2.0), it's a single 21MB binary, and you can read exactly what it does to your secrets before you decide to trust it with them:

I Built a Mac Menu Bar App Because I Kept Saying "Wait, What?" in Every Meeting (Live Demo 🚀)

Someone on a Zoom call said a URL yesterday. I was still writing down the previous bullet point. By the time I looked up, they had moved on. I muted myself, typed "sorry, can you repeat the link?" into chat, and waited.

Thirty seconds later they pasted it anyway.

I didn't need them to repeat it. I needed the last thirty seconds of audio sitting in memory, ready to replay. Not a screen recording I forgot to start. Not Otter in the cloud. Not scrubbing back through a two-hour lecture file.

So I built Huh?, a macOS menu bar app that holds the last 30 seconds to 2 minutes of whatever you're listening to in RAM, and replays it when you press ⌥⌘H.

I posted a short clip on X first. A few people asked if they'd pay $5 for it. This post is the longer answer: what it does, what broke while I was building it, and the parts I'm still working on before I'd call it properly shipped.

That's the tweet that started it. Built a Mac app because I kept saying "wait, what did you just say?" in meetings, calls, podcasts, everything.

What the thing actually is

Huh? lives in your menu bar. It arms a rolling audio buffer, either system audio from one app, everything, or the microphone. You keep listening. When you miss something, you press ⌥⌘H. The last N seconds replay instantly. You can slow down to 0.75x or 0.5x without changing pitch. You can read an on-device transcript if what you missed was a name or a URL, not just the sound of it.

Nothing is written to disk unless you explicitly save a clip with ⌘S. Nothing is uploaded anywhere. The only network request the app can make is downloading a Whisper model, and only if you press Download in Settings.

That's the whole product loop. Everything else is engineering to make that loop feel instant and not creepy.

Why I didn't just use something that already exists

Before I wrote a line of Swift, I tried to talk myself out of building this. Here's what I actually considered.

Screen recording

Screen recording is a commitment. You start it before the moment. It writes to disk. It feels heavy for "I missed one sentence."

Huh? is retroactive by default. The buffer is already there. You're not deciding to record, you're deciding to replay.

Cloud transcription (Otter, etc.)

Great tools, wrong shape for this.

I didn't want to upload meeting audio. I didn't want another account. I didn't want a bot in my call. I wanted a hotkey that works when I'm alone watching a lecture at 1am.

Constraint became: on-device only. Transcription included, but nothing leaves the Mac unless I export a clip.

"Just pause and rewind"

YouTube has a rewind button. Zoom does not. Podcast apps do, badly. A menu bar utility follows you across apps. That's the point.

What you can actually do with it

Before the architecture diagram, here's what using it feels like.

Pick what to listen to. One app (Chrome, Zoom, whatever), everything playing through the system, or the mic. The buffer sizes to your setting, 30 seconds up to 2 minutes.

Replay with one hotkey. ⌥⌘H opens the HUD and starts playback from the end of the buffer, the moment you just missed. No file picker. No "where did I save that recording."

Slow it down without demons. 0.75x and 0.5x run through AVAudioUnitTimePitch so pitch stays natural. Useful when someone reads a URL at conference speed.

Read what you missed. Two on-device engines: Apple's SFSpeechRecognizer (no setup) or Whisper via WhisperKit (one-time model download, better on names and URLs). Click a word to seek. The transcript scrolls and highlights the active word during replay.

Save a clip if you need it. ⌘S exports AAC (with WAV fallback). That's the only path from the buffer to the filesystem. Deliberately.

Why I named it "Huh?"

Because that's the exact word my brain says right before my mouth says "sorry, can you repeat that?"

Every other name I tried sounded like enterprise software:

Huh? is a little stupid. That's why it stuck.

Now the technical part

Stack: Swift, SwiftUI in an NSPanel, CoreAudio process taps, AVAudioEngine for replay, optional WhisperKit. Built with Swift Package Manager and Command Line Tools, no Xcode project. build.sh assembles the .app bundle by hand.

Capture: a ring buffer on CoreAudio's realtime thread

Huh? uses a CoreAudio process tap (CATapDescription) on one app, on everything, or on the mic. Audio arrives as mono Float32 PCM and goes into a lock-free ring buffer.

Everything in RingBuffer.write runs on CoreAudio's IO thread. No locks, no allocation, no logging in that path. The storage is a raw pointer allocated once in init; the only shared state is atomics. Yes, there's an unowned(unsafe) sink on the IOProc.

At 30 seconds of buffer you're looking at roughly 5.5 MB in RAM. At 2 minutes on a 48 kHz source, more like 22 MB. That's the number that matters on an 8 GB Mac.

Release builds are universal (arm64 + x86_64 via lipo). An arm64-only binary doesn't run slowly on Intel, it refuses to launch with a bad CPU type error. The site said "Apple silicon and Intel," so shipping a native-only build would've been a lie.

Replay: the Bluetooth headphones bug

Replay runs through AVAudioEngine → AVAudioUnitTimePitch.

The boring bug that ate a week: playback desync when the system audio device changes. Connect Bluetooth headphones mid-replay and the UI thinks you're at 0:18 while the audio is somewhere else entirely. Pause would sometimes "continue" while audio was still playing, especially with background system capture armed.

Fix: drive the playhead from the player's sample clock, not the wall clock. Use generation tokens so stale completion handlers can't fight the current playback. Use .dataPlayedBack for end-of-playback detection instead of assuming the node stopped when you told it to.

Transcripts: Apple's recognizer lies on long audio

This one made me angry.

SFSpeechRecognizer with requiresOnDeviceRecognition = true looks like it handles long buffers. It doesn't. Past about a minute it starts returning only the beginning, and the timestamps for later words are nonsense.

Measured on 107 seconds of continuous speech, it reported 0.00–30.03 and then 60.06–83.76. The second half was stacked on top of the first. Clicking a word near the end seeked to the wrong moment.

Since Huh? supports a two-minute buffer, that was a guaranteed broken feature.

Fix: chunk into ~40 second pieces, split at the quietest point near each boundary, transcribe sequentially, offset the timings. Completeness and seek accuracy came back together.

Before either engine sees audio, AudioPrep runs a high-pass and normalizes gain. Quiet lecture audio peaking at 0.02 was returning half a transcript for reasons that weren't mystical, just quiet.

Intel Macs	yes	no, hidden in Settings

Whisper on the x86_64 slice didn't degrade gracefully. It segfaulted the instant it touched the model. Verified by running both slices of one universal binary: arm64 exit 0, x86_64 exit 139 at model load. A crash is worse than a missing menu item, so on Intel the engine picker doesn't show Whisper at all.

The signing bug that delivers perfect silence

If you codesign ad-hoc (codesign -s -), macOS will let your audio tap run and deliver silence. No prompt. No error. Just zeros.

TCC ties permissions to a signing identity. Ad-hoc has none, so macOS never prompts, never records a decision, and the tap looks healthy while giving you nothing. I lost hours to this before I believed it.

For development, Tools/dev-signing-identity.sh creates a local cert. For strangers, I still need Developer ID and notarization, which is the current shipping blocker.

Memory, for something that stays in the menu bar all day

A menu bar app is resident all day. What it holds matters more than what it peaks at.

--memory-report walks the whole path and prints footprint at every step. On an M1 Pro, 16 GB, with a 120 s buffer:

Whisper pipelines are dropped ~150 seconds after last use. Keeping a 1.5 GB large model resident because you transcribed once at lunch isn't acceptable for a utility app.

I also killed two dumb copies: ReplayEngine used to hold a full AVAudioPCMBuffer of the whole snapshot and slice again on every seek. AudioPrep used to copy the whole window at 48 kHz before resampling to 16 kHz. Both now work from slices. Sounds obvious in retrospect. Wasn't obvious when --memory-report showed residual climbing across passes.

Licensing without phoning home

Keys are <base64 payload>.<base64 Ed25519 signature>, verified offline against a compiled-in public key. No activation server, that's the only way the "no network" promise stays true.

There is no trial. The app doesn't arm a tap until a key is entered. Asking for microphone access before someone can use the product felt wrong, so the welcome flow is: key first, then permissions, then pick a source.

The gate lives in CaptureController.arm, not only in the UI. An unlicensed copy shouldn't hold a microphone open or twenty megabytes of audio.

What I deliberately didn't build

No cloud account. Purchase flow goes through Dodo Payments; a webhook signs a key and emails it. The app never calls home to unlock.
No telemetry. No update check at launch. No analytics in the binary. (The marketing site has PostHog; the app does not.)
No "AI assistant." It's a rewind button, not a chatbot with opinions about your meetings.

What's left before I'd call it shipped

[ ] Apple notarization: works on my machine, needs Developer ID + notarytool for everyone else
[ ] Test on macOS 15 hardware: built against 15.x SDK, most of my dogfooding happened on newer builds
[ ] Sparkle or similar for updates
[ ] A landing page demo that matches the real HUD

I'd rather say these out loud now than have the first paying user hit Gatekeeper and bounce.

Would you pay $5?

That's what I asked on X, and I meant it.

Huh? isn't a weekend hack. It's months of chasing why pause desyncs on Bluetooth and why Apple's transcriber lies about timestamps. But it's also a menu bar utility, not a team plan. I don't want to price it like SaaS rent.

My current thinking:

$5 is an easy yes for early adopters who feel this problem weekly
$12 to $15 is probably where it lands once notarization and polish are done
The site copy says $24 today, which might be right if the audience is professionals who live in calls

Remember Neko the cat and those Tamagotchi desktop pets from the 90s? I rebuilt that magic for 2026 — except your pet is a golden retriever puppy powered by an LLM.

PawBot is a Chrome extension + browser demo where a cute pixel puppy:

Someone asked me to share meeting notes in Slack yesterday.

I pasted the markdown. Slack ate the table. The code block lost its indentation. The task list rendered as literal [ ] characters. I spent five minutes reformatting something that already looked perfect in my editor.

So I sent a link instead.

Not to Notion — they would have to sign up. Not to Google Docs — same problem, plus I did not want this living in someone's Drive forever. Not to a pastebin — those are single blobs of text with no structure, no pages, no way to come back and fix a typo tomorrow.

I wanted: one link, multiple pages, markdown that actually renders, no account required, and a way for me to edit it later without the URL changing.

I have built sharing tools before. FreeShare for files. NotePage for single-page text. SharePad is what I wished existed when I needed something in between a pastebin and a wiki — but without the signup wall.

The Idea

Most "share your notes" products follow the same playbook. Create an account. Verify your email. Create a workspace. Invite people. Configure permissions. By the time you are done, the meeting is over and nobody cares about the notes anymore.

SharePad skips all of that.

You write markdown. You get two links:

View link — /n/kitchen-reno — hand this out freely
Edit link — /e/{secret-token} — this is your ownership credential. Do not share it.

No account. No password to create (unless you want to lock the view link). No "upgrade to share with more people." The edit token is your identity for that notebook.

That one decision — token-based ownership instead of user accounts — simplified everything else. No auth flows. No session management. No "forgot password" for the app itself. Just a 32-byte secret generated at creation time, hashed with SHA-256, stored in Postgres, and shown to you exactly once.

What You Can Actually Do With It

Before the architecture diagram, here is what this looks like when you are actually using it.

Paste and share in ten seconds. Go to /quick, drop your markdown, get a link. Title comes from your first heading. Slug is generated automatically. Edit link lands on your clipboard. Done.

Multi-page notebooks behind one URL. This is the main thing that separates it from a pastebin. A notebook can have dozens of pages — meeting notes, appendix, todo list, reference docs — all navigable from a sidebar index. Readers see one link. You manage one notebook.

Pick your own address. At /new you can claim sharepad.in/n/kitchen-reno while you type. Taken names tell you immediately. Reserved slugs (/new, /quick, /api, etc.) are blocked so you cannot accidentally break routing.

Two levels of access. Share the view link in Slack. Keep the edit link in your password manager. Or flip on open editing and let anyone with the view link write content — useful for a shared grocery list or a retro board where you do not want people creating accounts.

Important detail: open editing lets visitors change content. Settings, expiry, password, and deletion always require the edit token. A visitor cannot lock you out of your own notebook.

Lock it down when you need to. Password-protect the view link (bcrypt hashed). Flip read-only mode. Set burn-after-read so the link works exactly once. Choose visibility: public (indexable), unlisted (link only), or private (view link blocked entirely).

Paste screenshots straight into the editor. This took longer to get right than I expected. You paste an image, it compresses in the browser, uploads to Cloudflare R2, and inserts the markdown link. More on that below.

Print the whole thing as a real document. /n/slug/print strips the handwritten aesthetic and renders every page in Source Serif — title sheet, table of contents, page breaks. Save as PDF from the browser. Handwriting disappears. It looks like something you would hand to a client, not something you scribbled on a sticky note.

It cleans up after itself. Notebooks expire in ten days by default. Push that to a year, or turn expiry off. When the timestamp passes, view links die immediately. Three days later a cron job deletes the row for real.

The Tech Stack

Next.js 16 with the App Router and Turbopack. Server components for the initial notebook load, client components for the editor. The split view, auto-save, scroll sync, and toolbar all live in a single NotebookEditor component that handles both view mode (/n/slug) and edit mode (/e/token).

Supabase Postgres for everything persistent. Notebooks, pages, version history, comments, image metadata, rate limit counters. Row-level security is enabled on every table, but there are no public write policies — the server talks to Postgres through the service role key. The anon key exists because Supabase expects it, but the app does not expose direct client writes.

Tailwind CSS 4 for styling, but the visual identity is deliberately not a generic SaaS dashboard. Kalam and Architects Daughter for handwriting. A red margin rule down each page. Taped sticky-note cards on the home page. I wanted it to feel like paper, not like yet another AI product with a purple gradient hero section.

react-markdown with remark-gfm for GitHub-flavoured markdown, rehype-highlight for code blocks, rehype-raw for inline HTML, and rehype-sanitize before anything hits the DOM. That last one is not optional — more on why in a minute.

Cloudflare R2 for images. I chose R2 over Supabase Storage because egress is free at any volume. Supabase's free tier shares egress between database and storage — one viral notebook with screenshots could take the whole app down. R2 charges nothing for egress, ever.

PostHog for analytics, optional and heavily restricted. Autocapture off. Session recording off on notebook routes. No note content, titles, slugs, or edit tokens in any event payload. An edit token is a write credential — putting one in analytics would hand notebook control to a third party.

GitHub Actions for two cron jobs: ping Supabase every three days so the free project does not pause, and sweep orphaned images from R2 weekly.

How Ownership Works (Without Login)

There is no users table. There is no signup form. Here is the full auth model:

Create notebook
  → server generates edit_token (32 random bytes)
  → stores SHA-256(edit_token) in notebooks.edit_token_hash
  → returns edit_token to the browser once
  → browser saves it in localStorage for "Saved notebooks" on the home page

View:  GET /n/{slug}           → anyone (unless password/expired/private)
Edit:  GET /e/{edit_token}     → validates token hash → full editor
Write: POST/PATCH/DELETE /api/* with X-Edit-Token header

Password-protected notebooks add one step:

POST /api/notebooks/unlock/{slug}  { password }
  → bcrypt compare
  → sets httpOnly cookie sp_unlock_{slug} for 24 hours

The edit token never appears in URLs on the view route. The view route never accepts writes unless open editing is enabled. Settings always require the token.

I have shipped products with full auth before. For this use case, accounts would have been pure friction. The edit link is the account.

The Editor

The editor is a textarea and a preview pane. That is intentionally boring technology.

Split view with scroll sync. Write on the left, preview on the right. Scroll one, the other follows. On mobile it collapses to write-only because split view on a phone is unusable.

Toolbar actions participate in undo. This was a subtle bug for a while. Typing supported Ctrl+Z fine, but clicking "bold" or "insert code block" did not — because I was replacing textarea.value directly, which bypasses the browser's undo stack. Fix: document.execCommand("insertText"). Yes, it is deprecated. It is also still the only way to get undoable programmatic edits in a plain textarea without building a full ProseMirror instance. I am not building ProseMirror for a side project.

Tab actually indents. Default browser behaviour moves focus to the next button. SharePad intercepts Tab and inserts two spaces (or indents a whole selected block). Shift+Tab outdents. Esc+Tab is an escape hatch if you genuinely need to tab to the next UI element.

Version history. Every page keeps its last ten drafts. Open history, pick an old version, restore it. Snapshots happen server-side on content change, not on every keystroke — the auto-save debounce would otherwise generate hundreds of useless versions.

Page templates. Meeting notes, project brief, weekly plan, journal entry. One click adds a pre-filled page with sensible headings.

Images (and the Bug That Only Bit Real Photographs)

Paste a screenshot. It should just work.

The flow:

Browser compresses the image — max 1600px edge, re-encoded as WebP at 82% quality. A phone screenshot typically shrinks by 10x before it ever hits the network.
Server sniffs magic bytes (not the declared Content-Type, which the uploader chooses and proves nothing).
Object stored in R2 under {notebook_id}/{random-hex}.{ext}.
Row inserted in the images table.
Markdown link inserted: ![alt](https://pub-....r2.dev/...)

Limits: 5 MB after compression, 50 images per notebook, 60 uploads per IP per ten minutes. Rate limiting runs in a single Postgres statement so two simultaneous uploads cannot both read the old count and slip through.

The bug that wasted an afternoon: small pasted images worked. Large ones failed with "The image store did not accept that file."

Node's fetch switches to chunked transfer encoding once the body passes a certain size. Cloudflare R2 answers a PUT without an explicit Content-Length with 411 Missing ContentLength. Small images fit in one chunk and happened to work. Real photographs did not.

Fix was one header:

I also learned that drawing an animated GIF to a canvas keeps the first frame and silently kills the animation, so GIFs pass through uncompressed. And that a placeholder of ⏳ uploading image 1… beats inserting ![]( ) with an empty src, which makes the browser try to reload the entire page.

HTML in Markdown (and Why Sanitising Is Not Optional)

SharePad renders raw HTML inside markdown — <details>, <kbd>, <mark>, <abbr>, table alignment attributes. Useful for collapsible sections and keyboard shortcuts.

It also sanitises everything against GitHub's schema before rendering. Scripts, styles, iframes, objects, forms, event handlers, javascript: URLs — all stripped.

Why this matters: open editing lets anyone with the view link write into the notebook. Without sanitisation, a visitor injects a script. The script runs on the owner's browser when they open the edit link — where the edit token is sitting in the URL and every saved token is in localStorage. One malicious notebook and you hand over every notebook that browser has ever created.

The allowed set lives in lib/markdown-schema.ts. I added a few presentational tags on top of GitHub's defaults. I did not relax anything about scripts.

Expiry (and the Grace Period Nobody Asked For But Everyone Needs)

Choosing "10 days" stores an absolute timestamp, not a rolling countdown.

Timeline:

Expiry moment — view and print links return 404. Readers are locked out immediately.
Three days later — pg_cron deletes the notebook row. Pages, versions, comments cascade away.
Burn-after-read — deleted one day after the single view.

The three-day gap between "readers locked out" and "row deleted" is deliberate. The owner can still open the edit link during that window and push the expiry date back. Immediate hard delete on expiry would mean one missed calendar reminder and your notes are gone with no recovery path.

Deleting a notebook through the app clears its R2 images immediately. Expired notebooks rely on a weekly sweep that lists the bucket, checks which notebook IDs still exist in Postgres, and deletes the orphans.

Some Honest Pain Points

Hydration mismatch on dates. toLocaleDateString() rendered 11/08/2026 on the server and 8/11/2026 on the client. Classic. Fixed with explicit en-GB formatting in a shared utility so server and client agree.

The red margin line floating in the wrong place. On wide screens the margin rule was anchored to a full-width container while the text sat in a centred column. Huge gap between the red line and the words. Fix: move the margin rule inside the text column wrapper so it hugs the content regardless of viewport width.

CSS specificity vs Tailwind. The .sk paper-card class had position: relative in global CSS. Tailwind's absolute on dropdown menus lost the cascade battle. Menus clipped to a one-pixel sliver. Fix: wrap menus in a plain div with inline positioning, move .sk into @layer components so utilities win.

Delete notebook did not redirect. The API returned 200, the notebook was gone, but the user sat on a dead /e/{token} page staring at a frozen settings modal. router.push("/") was a soft navigation that did not fully tear down the editor. Fix: window.location.replace("/?deleted=1") — hard leave, no back button to a ghost URL.

Rate limit too tight on images. Twenty uploads per ten minutes sounded reasonable in a spreadsheet. In practice, illustrating a doc means a dozen screenshots in five minutes. Bumped to sixty. The per-notebook cap of fifty is what actually limits abuse; the IP limit just stops someone using the service as a free image host across hundreds of notebooks.

Supabase free tier pauses after seven days idle. A GitHub Action pings /api/ping every three days. Boring infrastructure, but a paused database is a dead app.

SEO (Because Nobody Searches "SharePad")

They search "share markdown without signup." "Online notepad no login." "Send notes without account."

So there are landing pages for each phrase — /share-markdown-without-signup, /online-notepad-no-login, /markdown-to-pdf — with actual content, not keyword stuffing. Plus llms.txt and llms-full.txt for the crawlers that read those now. Sitemap, robots.txt, FAQ schema on the home page. The brand name does not matter for discovery. The landing pages do.

The thing I keep coming back to is how much friction we accept as normal. Sign up. Verify email. Create a workspace. Configure sharing. For notes. Most of the time you just want to hand someone a link and move on with your day.

SharePad is my attempt to make that link worth opening — proper markdown, multiple pages, a print view that does not embarrass you, screenshots that paste inline, and an expiry date so old notes do not haunt you forever.
